Lean Project Management Tool: RASCI

“Who’s going to do it?…..You I guess” – Historical LeanCor Quote

As we ramp up after the holiday break, many people will move into new and challenges roles.  A few weeks ago I was introduced to a new role of project managing various groups (internal and external) for a key customer of LeanCor.   As I transitioned into this role, I was concurrently introduced to the RASCI template.  Little did I know how useful this template was going to be in helping me and everyone understand their tasks and responsibilities!

If you are not already aware, the acronym RASCI stands for the following with the meaning of  each identified:

As I worked through building relationships with the various groups, roles (20+), understanding the goal, vision, processes, and key decision makers, I began to populate the template.  Once the template was populated the next step was to have other members on the project understand and confirm their role.   On first PDCA meeting with the group, a good portion of the time was dedicated to reviewing and acknowledging roles and responsibilities.

Here is an example of that template:

Utilizing this matrix, we accomplished the following:

  • A responsible and/or accountable contact identified for each of the key tasks that are necessary for this project to be successful.
  • Support and consult contacts for each step were also identified for the lead of each task. This enables decisions to be made accurately the first time and not in silos.
  • As decisions were made, certain members needed to be informed of those decisions.  As you can see above, certain members were kept aware of the decisions made while others were not
  • Potential issues with members transitioning or capacity problems were identified (see yellow shaded cell in “Person Responsible” column).
  • A visual representation for all involved members and groups to understand the roles and responsibilities was on one piece of paper.
  • If a new member were to join the project, that contact was easily acquainted with who was involved along with all members that may potentially ‘touch’ that step
  • The “Who is going to do it?” effect was removed.

It has now been over two months in using this template.  I’ve since enhanced the template by turning it into a printable A3 format and utilizing the space available to add a contact list with locations (USA, Germany, HQ, etc), and contact information.
